Why 90% of Home Service Companies Waste Their Marketing Budget

We audit 20 to 30 home service businesses every month. Water filtration, HVAC, plumbing, roofing. the industry changes, but the mistakes stay almost identical.
Here are the five we see in nearly every audit, and what to do about each one.
Mistake 1: Buying Shared Leads
Shared lead lists feel like a good deal until you realize every one of your competitors is calling the same number. By the time you reach that lead, they've already talked to two other companies. Your close rate tanks, your team gets frustrated, and you blame marketing when the problem is the lead source.
The fix: Build owned lead generation through Google Search, Meta, and Local Service Ads. Exclusive leads cost more per lead but produce dramatically higher close rates. typically 3 to 5x what shared leads produce.
Mistake 2: No Follow-Up System
Most home service companies make one or two calls, send maybe one email, and then move on if the lead doesn't respond. The data says this is a massive mistake. Studies consistently show that 80% of sales happen after the fifth contact. Most businesses give up at the second.
The fix: Build a 14 to 21 day multi-touch follow-up sequence in your CRM. Calls, texts, emails. all automated. Set it once, and it runs forever.
Mistake 3: Tracking Leads, Not Revenue
If your agency reports on leads and clicks but not revenue, you have no idea if your marketing is actually working. A campaign that generates 100 leads but closes 3 is worse than a campaign that generates 20 leads and closes 8.
The fix: Connect your CRM to your ad accounts. Track cost-per-booked-job and cost-per-revenue-dollar, not cost-per-click.
Mistake 4: Slow Response Time
The average response time for home service leads is 47 hours. The average lead makes a decision within 24 hours. Do the math. You're spending money to generate leads and then waiting long enough for them to hire a competitor.
The fix: Automated response within 60 seconds of a lead coming in. Text, email, and if possible, an AI voice agent that qualifies immediately. Speed wins.
Mistake 5: A Website That Wasn't Built to Convert
Most home service websites were built to look good. They weren't engineered to convert. Missing trust signals, no clear CTA above the fold, slow load times, and no mobile optimization all quietly kill your conversion rate while you blame your ads.
The fix: Audit your website against conversion best practices. Clear headline, CTA above the fold, trust signals (reviews, certifications, before/after), fast load time, and a mobile experience that actually works.
The Pattern
None of these mistakes are unusual. They're what happens when a business grows fast and marketing infrastructure gets bolted on after the fact. The businesses that fix all five consistently see 3 to 5x revenue on the same ad spend. The ones that fix one or two see marginal improvement and stay frustrated.
The good news is that all five are fixable. And most of the fixes are one-time builds that keep running forever.
