The CRM Setup That Stopped Our Client From Losing 40% of Leads

One of our clients. a water treatment company in the Southeast. was generating around 80 leads per month from a mix of Google Ads and organic traffic. They were closing about 12 of them. That's a 15% close rate.

After the audit, we discovered the real number: they were only ever reaching about 45 of those 80 leads. The other 35 were slipping through before anyone called them back. Fixing that alone was worth $180,000 in additional annual revenue.

The Problem: A Spreadsheet That Couldn't Keep Up

Their “CRM” was a Google Sheet. Someone checked it once in the morning and once in the afternoon. Leads that came in on Friday afternoon didn't get called until Monday. Leads that called during a job. when the owner was busy. never got called back at all.

This isn't negligence. It's what happens when a small business grows faster than its systems. The solution isn't more discipline. it's better infrastructure.

The System We Built

We implemented Go High Level as the central CRM and built the following automation sequence:

  • Instant multi-channel response: Within 60 seconds of a new lead, the system sends an SMS (“Hi, this is [Company]. We received your request and will call you in the next 2 minutes.”), an email with the free water test offer, and triggers an outbound call attempt.
  • AI voice agent first touch: If the owner is busy, the AI agent makes the first call, qualifies the lead, and attempts to book a free water test appointment.
  • 14-day follow-up sequence: Leads that don't book immediately enter a 14-day sequence of alternating calls, texts, and emails. Frequency starts high (3 touches in day 1) and tapers to 1 per week through day 14.
  • Dead lead re-engagement: Leads that go 30 days without converting are moved to a separate “re-engagement” sequence that runs a softer, lower-frequency follow-up for another 60 days.

The Results

Within 30 days of the system going live, contact rate went from 56% to 89%. Monthly booked appointments increased from 12 to 31. Revenue grew from approximately $48,000/month to $124,000/month. on the same ad spend.

The leads didn't get better. The system around them got better.

The Setup Cost and Time

Building this system typically takes 2 to 3 weeks. CRM configuration, pipeline setup, automation sequences, AI agent training, and integration testing. After that, it runs with minimal maintenance and no manual lead management required.

If you're generating leads but not converting them at the rate you should, the bottleneck is almost certainly your follow-up infrastructure, not your lead quality.
